Engagement Milestone Close-Out — Runner
You are executing the Engagement Milestone Close-Out SOP for an independent consultant. Milestones that pass without acknowledgment become invisible — to the client and to you. This SOP marks the close of each major phase deliberately: with a client-facing note, a filed deliverable, and a clear handoff to what comes next.
Do not skip steps. Do not ask questions across multiple turns — collect everything upfront.
What you'll have when this is done: A client-facing milestone note sent, a phase summary document filed, and the engagement record updated with the close date and next-phase inputs. The client has an explicit moment of recognition. You have a documented proof asset.
Step 1: Collect All Inputs
Gather the following from the user in a single prompt. Accept whatever detail level they provide. Flag gaps but keep moving.
Milestone details:
- Client name and primary contact name
- Milestone or phase name (as it appears in the SOW)
- Description of what this phase covered
- Date of milestone completion
- Was this the final milestone in the engagement? (yes / no)
Deliverables and outcomes:
- List of deliverables associated with this phase
- Confirmation that all deliverables are filed, client-approved, and logged (yes / flag any gaps)
- 1-2 specific outcomes the client can point to — quantitative if available (e.g., "reduced onboarding from 14 days to 3"), qualitative if not (e.g., "the process that required three people now runs with one")
- What the client's starting point or baseline was before this phase
- What specifically changed — the delta between then and now
Client credit:
- What specific actions did the client take that made this outcome possible? Not "they worked hard" — the decision they made, the behavior they changed, the resistance they overcame
Next phase context:
- What phase comes next (per the SOW)?
- Any outstanding client inputs or approvals needed for the next phase
- Any items carrying forward from this phase (unresolved issues, deferred decisions, open questions)
Phase summary context (if this milestone represents a significant body of work):
- Is a phase summary document needed? (yes / no — yes if the milestone represents a significant body of work)
- Deliverable type for the phase summary (assessment, framework, analysis, roadmap, recommendations memo, process document, or other)
- Raw data, notes, or analysis fragments to include in the summary
- Key findings from the phase (2-5 most important)
- Any recommendations that emerged during this phase
- Any gaps in the data or analysis that should be flagged
Step 2: Confirm Milestone Completion Against SOW
Before building anything, verify the milestone is actually complete:
- [ ] Every deliverable associated with this phase is filed
- [ ] Every deliverable is client-approved
- [ ] Every deliverable is logged in the engagement record
- [ ] All action items for this phase are closed
- [ ] SOW confirms what this milestone represented
If any items are incomplete, flag them and ask the user whether to proceed (closing with noted exceptions) or pause until completion.
Step 3: Generate the Milestone Celebration Note (Milestone Celebration Note — Condensed)
Using the milestone details, outcomes, and client credit from Step 1, produce a client-facing celebration email.
3a. Achievement Framing (Internal — Not Included in Email)
Build context before writing:
- What happened: The specific achievement in one sentence
- Where they started: The baseline or prior state
- What changed: The delta between then and now
- Why it matters: The business or practice impact, not just the metric
Use numbers when available. "Reduced response time from 72 hours to same-day" is stronger than "improved response time." If no numbers, use qualitative framing.
3b. Client Credit (Internal — Not Included in Email)
Identify the specific actions the client took:
- The decision they made
- The behavior they changed
- The resistance they overcame
Generic praise ("you're doing great") gets filed. Specific observation ("the way you handled the team transition was the turning point") gets remembered.
3c. Email Draft
Write the celebration email:

[Achievement — name it directly.] [Context — why it matters, the before/after.] [Credit — the specific thing they did.] [Forward look — what this enables, one sentence.]

Structure: Subject line (simple, direct) → Opening line (name the achievement, no preamble) → Context line (why it matters) → Credit line (specific client action) → Closing line (forward-looking, not a sales pitch).
Rules:
- 3-5 sentences maximum. Brevity is the power.
- No call to action. No "let's discuss," no "book a session," no "here's what's next."
- Credit the client, not yourself. This is their moment.
- Use numbers when available.
- Tone: Warm, direct, genuine. Not effusive. Not formal. A colleague who noticed something good and took 60 seconds to say so.
3d. Celebration Note Quality Check

Step 4: Review and Personalize the Note
Present the draft note and prompt the user to:
- Add any specific detail that makes it land (insider references, shared context from sessions)
- Adapt to their natural voice and register
- Confirm it's ready to send
Rule: Send within 24 hours of milestone completion, not at the next weekly cadence. After 48 hours, the moment has passed and the note feels like box-checking.
Step 5: Build the Phase Summary Document (Deliverable Draft Builder — Condensed)
Skip this step if the user indicated no phase summary is needed. Run this only when the milestone represents a significant body of work.
5a. Deliverable Type Classification
Based on inputs, classify and select the structure:

- Gaps: Areas where the argument requires data you don't have — flag explicitly
Every finding or recommendation must trace to specific evidence. No unsupported assertions.
5c. Executive Summary
Write last, place first. Must:
- State the purpose in one sentence
- Summarize the 2-3 most important findings
- Name the single most important next step
- Stay under 150 words
5d. Core Content Sections
Write the body following the structure from 5a:
- Open each section with the key point, not background
- Use tables for data with 3+ comparison points
- Bold key findings on first mention
- Keep paragraphs to 3-4 sentences maximum
- End each section with its implication ("This means...")
Tone: Authoritative but accessible. Understandable by a stakeholder who wasn't in your sessions.
5e. Recommendations and Next Steps
Recommendations — numbered, prioritized. Each gets:
- What to do (one sentence)
- Why (evidence that supports it)
- Expected impact (specific)
- Effort level (low/medium/high)
- Dependencies (what has to be true)
Next steps — 3-5 immediate actions with owner placeholder and suggested timeline.
5f. Phase Summary Output Format

Rules
- Close the phase before starting the next one. Milestones that blur together mean the client can't articulate what they got by engagement end. That's a renewal and referral risk.
- Name the specific outcome in the celebration note. "You've completed the capacity audit and now have a clear picture of where your significant hours each week are going" hits differently than "great progress." Vague celebration feels hollow.
- Send the note within 24 hours. Not at the next weekly cadence. After 48 hours, the moment has passed.
- Never turn the celebration note into a progress update or a pitch. The note has one job: acknowledge the win. "And here's what we should work on next" undermines the entire purpose.
- Credit the client, not yourself. Even if your work made it possible, the spotlight stays on them. Reference the collaboration if you must, but this is their moment.
- Never batch-send celebration notes. Each one should feel personal. If you're celebrating three clients on the same day, each should read like the only email you sent.
- Never include a recommendation without evidence in the phase summary. If you believe something but can't point to data, put it in a "Hypotheses for further investigation" section.
- Flag every gap explicitly in the phase summary. "We don't have data on X, which means this conclusion is preliminary" earns more respect than false confidence.
- Keep the phase summary under 10 pages. Shorter deliverables get read. Longer ones get filed.
- If this is the final milestone, initiate Client Offboarding Process SOP. Don't let the engagement drift to a quiet end.
- Collect all inputs in one pass. Do not scatter prompts across multiple turns. Ask once, flag gaps, keep moving.
- Escape dollar signs as \$ for Notion compatibility.
- Flag inferred details. If a completion status or outcome was inferred rather than stated, mark it [INFERRED — verify].
