LTO Spec — Practice Command Center Connected Bundle

Date: 2026-04-16 Status: Spec — needs Kathryn review Position: Sits between free skill download and $97 Intensive

The Problem This Solves

Someone downloads a free skill. They use it. They like it. The DM sequence bridges them to the next free skill. The email sequence teaches. Eventually some percentage reaches the Intensive.

But there's no offer at the moment of highest engagement — the moment they just downloaded, just ran it, and just saw the output. The DM says "next skill drops in about a week." That's a week of cooling off.

The LTO captures intent at the point of download.

What the LTO Is

The Connected Practice Skills Bundle — all 5 skills upgraded, with a Practice Profile that connects them.

Price: $47 (or $37 as a bump on download)

Format: 6 files delivered immediately after purchase:

  1. Practice Profile Builder (the setup file — guided conversation that produces the profile)
  2. Client Intelligence Brief Pro
  3. Revenue Scanner Pro
  4. Scope-to-SOW Pro
  5. Content Engine Pro
  6. Referral Activator Pro

What Makes It Different From Free

The free skills are standalone utilities. Paste input, get output. Each skill starts from zero every time.

The paid skills read from a shared Practice Profile — a single reference file the user builds once that contains:

With the Practice Profile loaded, each skill works differently:

SkillFree (Standalone)Paid (Connected)
CIBAnalyzes emails in isolationCross-references against services catalog — flags when a client mentions a problem you solve but aren't selling them
Revenue Scan5 setup questions per runReads roster and pricing automatically — no repeated setup. Flags portfolio-level patterns across clients
Scope-to-SOW1 pricing question per runReads services catalog and pricing tiers — produces SOW calibrated to your actual offer structure
Content-from-DeliveryGeneric prospect targetingWrites posts targeting your ICP specifically. Uses your voice preferences. References your service names.
Referral ActivatorScores clients from email signals onlyCross-references against roster, services, and ICP — recommends who to ask based on which clients match your ideal referral target

The key difference is not more features. It's shared context. The free skills are smart but amnesiac — they forget everything between runs. The paid skills remember who you are, what you sell, who you serve, and how you talk.

What the Practice Profile Contains

One markdown file. Built through a guided conversation (the Practice Profile Builder skill walks them through it in ~15 minutes).

# Practice Profile

## About My Practice
[2-3 sentences — what you do, who you serve, how long]

## Services
| Service | Description | Price Range | Delivery Format |
|---------|-------------|-------------|-----------------|
| [Name] | [One line] | [Range] | [DFY/Advisory/DWY/Retainer] |

## Current Clients
| Client | Services | Since | Last Interaction |
|--------|----------|-------|-----------------|
| [Name] | [What they buy] | [Date] | [Recent] |

## Ideal Client
[Who you want more of — industry, size, situation, what makes them a fit]

## Voice
[How you write — direct/warm/formal/casual. Words you use. Words you avoid.]

This is a lighter version of the Intensive's Practice Brain. The Intensive builds the full Practice Brain with deeper structured data, live facilitation, and the Groundwork conversation. The LTO builds a working profile in 15 minutes that's good enough for the skills to read from.

Why $47

Alternative: $37 as a one-click bump on the download page ("Add the Connected Bundle — $37"). Reduces to a single click at the moment they're already downloading.

How It Fits the Funnel

LinkedIn post → Comment → DM → Free skill download
                                    ↓
                              [LTO: Connected Bundle $47]
                                    ↓
                              DM sequence continues (free skills)
                              Email sequence teaches
                                    ↓
Intensive ($97 — live sessions + full Practice Brain)
                                    ↓
                              Practice Builders ($97/mo)
                              Advisory OS ($1.5-5K/mo)

The LTO doesn't compete with the Intensive. It serves a different buyer:

Some LTO buyers upgrade to the Intensive. Some don't. Both paths generate revenue the free-only path doesn't.

What Needs to Be Built

AssetExists?Work Required
Practice Profile Builder (guided setup skill)NoNew build — ~15 min guided conversation producing the profile .md file
CIB ProPartially (v3 skill exists, needs Practice Profile integration)Add Practice Profile reading instructions + cross-reference logic
Revenue Scanner ProPartially (v1 skill exists)Add Practice Profile reading + roster-level analysis + remove 5-question interview (profile replaces it)
Scope-to-SOW ProPartially (v1 skill exists)Add Practice Profile reading + auto-pricing from services catalog
Content Engine ProYes (full 26K version exists)Add Practice Profile reading for ICP targeting + voice calibration
Referral Activator ProNo (paid version not started)Full build from concept brief — Referral Multiplier Method + Practice Profile integration
Delivery mechanismNoDownload page or post-purchase delivery (Cloudinary bundle or single zip)
Checkout flowNoStripe/payment integration on the download page

Estimated build time: Practice Profile Builder is the critical path. The Pro skill upgrades are modifications to existing files, not new builds — except Referral Activator Pro which is a full build.

Risk Assessment

Risk 1: Cannibalizes the Intensive. If the $47 bundle is "good enough," fewer people pay $97 for the Intensive. Mitigation: The Intensive includes live facilitation, the full Practice Brain (deeper than the Profile), and the integrated 3-skill arc (Find → Prove → Close) that's architecturally different from 5 standalone-but-connected skills. The LTO is better tools. The Intensive is a guided system installation.

Risk 2: Practice Profile setup is friction. If people buy the bundle and never build the Profile, the Pro skills don't work better than the free ones — and the buyer feels ripped off. Mitigation: The Practice Profile Builder makes setup a guided conversation, not a form to fill out. 15 minutes, conversational, produces the file. The skills also degrade gracefully — they work without the Profile (identical to free), work better with it.

Risk 3: Too many SKUs. Free skills + LTO bundle + Intensive + Practice Builders + Advisory OS = 5 offers. Mitigation: The user only sees two at any given time: free → LTO (at download) or free → Intensive (in email/DM sequence). Practice Builders and Advisory OS are post-Intensive. The funnel is linear, not a catalog.

Decision Points for Kathryn

  1. Price: $47 standalone or $37 as a download-page bump?
  2. Timing: Does the LTO appear on the delivery page (before they even use the free skill) or after first use (harder to trigger but higher intent)?
  3. Scope: All 5 Pro skills + Profile Builder, or start with 3 (matching the Intensive arc: Revenue + Content + SOW) and add CIB Pro and Referral Pro later?
  4. Referral Activator Pro: Build from the Referral Multiplier Method concept brief, or hold it for a separate offering?
  5. Does this complement or compete with the Intensive? If it competes, kill it. If it complements (captures self-serve buyers who'd never attend live sessions), build it.

The Honest Take

The free skills are strong. The Intensive is well-designed. The question is whether a $47 self-serve layer captures revenue that otherwise leaks between "free download" and "$97 live event" — people who want more but won't commit to 3 sessions on a specific date.

If the answer is yes — and the Practice Profile can be built in 15 minutes without frustrating the user — this is worth building. The Practice Profile itself becomes the asset that makes all 5 skills stickier, which feeds the rest of the funnel regardless of whether the LTO converts.

If the answer is "most people who'd buy $47 would also buy $97" — skip the LTO and put the energy into launching the Intensive faster.
